Contextual Courage Finder: Development and Methodology

The Contextual Courage Finder helps individuals and teams understand how they naturally contribute to courageous action within complex organizations. Rather than measuring personality traits, leadership potential, or psychological profiles, the assessment identifies recurring patterns of contribution (archetypes), common contextual barriers (guardrails), and preferred modes of influence. This approach supports both individual growth and effective collective action. The broader Contextual Courage framework is grounded in established research across asset-based leadership, psychological safety, collective efficacy, distributed leadership, organizational behavior, and equity-centered change.

Assessment Development

The framework began as an exploratory design process using generative AI to synthesize potential patterns from leadership and organizational literature. From that baseline, the assessment underwent an iterative, human-centered development phase. Early versions were administered one-on-one with professionals across diverse sectors. Following each session, participants provided qualitative feedback on whether their profiles accurately reflected how they navigated organizational change, where the framework felt incomplete, and what critical patterns were missing.

These interviews led to multiple revisions of both the archetypes and guardrails. New archetypes were introduced, existing ones were refined, and descriptions were updated to better capture real lived experiences. This iterative cycle continued through sixteen in-depth individual administrations until conceptual saturation was reached, at which point no substantially new patterns emerged.

Validation Through Practice

Following initial development, the assessment was deployed across multiple cohort and team settings. Rather than simply gauging participant satisfaction, validation focused on construct relevance:

  • Self-Recognition: Did participants see an accurate reflection of their lived experiences in their profiles?
  • Collective Utility: Did teams find the results actionable for understanding group dynamics and strengths?
  • Construct Distinctness: Did the archetypes capture clear, meaningful ways of contributing?
  • Contextual Framing: Did the guardrails successfully frame constraints as environmental factors rather than personal shortcomings?

Participant responses across these groups were remarkably consistent. Individuals described their profiles as accurate, insightful, and immediately applicable. Teams reported that the framework helped them communicate more effectively, distribute work with greater intention, and recognize forms of leadership that frequently go unnoticed. These outcomes offer strong preliminary evidence that the assessment measures meaningful patterns of contribution while generating actionable insights aligned with its theoretical foundations.

Scoring Methodology and Calculations

The Contextual Courage Finder is a closed, rule-based assessment rather than a predictive machine learning model. Participant responses are evaluated across three primary dimensions:

  • Archetypes: Recurring patterns in how individuals view their own contributions to change, as well as how others perceive and request their support.
  • Guardrails: Environmental and organizational conditions that influence how comfortably or consistently an individual can express their strengths.
  • Modes of Influence: The organizational levels at which individuals most naturally drive change.

Scores are calculated by identifying the strongest alignment patterns across these dimensions. The assessment surfaces dominant tendencies rather than assigning rigid identities. Results reflect a snapshot of how an individual currently experiences and expresses contextual courage in their environment. Unlike static personality tests that assume traits remain fixed, this framework recognizes that as contexts shift and individuals grow, scores naturally evolve. This adaptability ensures the tool remains practical, relevant, and responsive in real time.
